Most accounts don't fail loudly — they just quietly stop scaling. Here's what to check first.
1. Your CPA is rising even though creative hasn't changed — usually audience fatigue, not a "bad platform week." 2. Frequency is climbing past 3–4 on core ad sets — a sign you're re-showing the same people instead of finding new demand. 3. Pixel and Events Manager show mismatched purchase counts vs. your store's real numbers — broken tracking quietly wrecks optimization. 4. Lookalikes are built from a source audience under 100 purchases — too thin to model well. 5. You're judging campaigns on ROAS alone with no view of blended CAC across the whole account.
On one women's clothing brand I managed, cleaning up these five areas — rebuilding lookalikes off a larger purchase pool, fixing pixel de-duplication, and pruning fatigued ad sets — was a big part of getting the account to a peak 18.84 ROAS while still scaling spend.
High sessions with a flat conversion rate almost always trace back to friction late in the funnel, not the ad account.
Before touching ad spend, I pull the Shopify Analytics dashboard and look at sessions, add-to-cart rate, and checkout-to-purchase rate separately — they usually tell three different stories. A common pattern: strong add-to-cart but weak checkout completion, which points to shipping cost surprises, a slow mobile checkout, or too few payment options rather than a targeting problem.
On one store I managed, tracking store performance closely — £50,247 in sales across 102,486 sessions at a 5.68% conversion rate — made it possible to see exactly where the funnel leaked and prioritize fixes that moved conversion rate, not just traffic.
A lower cost per acquisition looks great on a report — until you check what those customers are actually worth.
CPA answers "how much did this cost me," but not "was it worth it." Two campaigns can have the same CPA and completely different outcomes if one brings in customers who order once and the other brings in customers who reorder for months. That's why I track CPA alongside repeat purchase rate and early LTV signals, not in isolation.
This is also how bigger structural wins show up — like cutting baseline CPA by 62% on a lead-gen account while still watching lead quality, so the cheaper leads were actually converting downstream and not just padding the top of the funnel.
